The first day, which decides everything
A hide starts decomposing immediately, and what happens in the first hours determines whether it becomes leather or waste.
Skinning carefully matters more than skinning fast. Knife cuts through the hide become holes in the finished leather, and the fibre structure that gives leather its strength is damaged by tearing. Working with the point of the knife against the hide and pulling the skin away, rather than cutting it off, is the traditional technique and it's why fisting a hide off is preferred where the animal allows.
Fleshing removes the fat and membrane on the inner face. Any left behind stops the preserving agents penetrating and rots in place, and this is the single commonest reason a home-tanned hide fails. It's tedious and it isn't optional.
Then preservation, immediately. Salting draws water out and buys weeks or months. Drying works in a dry climate and needs the hide stretched so it doesn't spoil in the folds. Freezing works if you have it. Any of them stops the clock while you get to the tanning.

What tanning actually does
Tanning is a chemical change, not a coating. It permanently alters the protein structure of the skin so that it no longer rots, no longer goes hard when dried, and stays flexible.
Vegetable tanning uses tannins from bark, leaves and galls, and it's the oldest and slowest method. Hides soak in progressively stronger solutions over weeks to months. It produces a firm, dense leather that can be tooled, moulded and burnished, and it's what harness, belts, soles and structural leather are made from. Everything it needs can be gathered.
Brain tanning and other oil methods work the emulsified fats of an animal's own brain, or another oil, into the fibres while working the hide constantly as it dries. The result is soft, breathable and takes on the character of clothing leather. It's labour-intensive in a way vegetable tanning is not: the working is continuous and physical.
Mineral tanning, chrome above all, is fast and industrial and produces most modern leather. It's flexible, water-resistant and cheap, and it needs chemicals a household won't have and shouldn't casually handle.
There's also rawhide, which is not tanned at all: cleaned, dehaired and dried hard. It's extremely strong, shrinks tight as it dries, and softens when wet, which is either the reason to use it or the reason not to.

Choosing the right leather for the job
Leather is not one material, and using the wrong one is behind most work that fails or feels wrong.
Thickness and firmness follow the tannage and the part of the hide. The back and butt are the firmest and most consistent; the belly is stretchy and weaker; the shoulder sits between and often shows growth wrinkles. For anything that must hold shape or carry load, the back is what you want.
Vegetable-tanned leather holds a stamped or carved impression, can be wet-formed into a shape and holds it when dry, and burnishes to a hard edge. Oil-tanned and chrome leathers do none of those and are more supple and more water-tolerant.
And the grain surface is the strong side. Splitting a hide to thickness removes some of that structure, so a thick split is not equivalent to a thin full-grain piece of the same dimension.

Cutting and stitching by hand
The working half of the craft needs a small number of tools and rewards accuracy over speed.
Cutting is done with a very sharp knife drawn against a straight edge, on a surface that won't blunt it. Leather resists a dull blade and then gives suddenly, which is how both bad cuts and injuries happen. Sharpness here is a safety matter as much as a quality one.
Hand stitching leather is done with a saddle stitch, and it's genuinely better than machine stitching for durability: two needles pass through the same hole from opposite sides, so each stitch locks independently and a broken thread doesn't unravel the seam. That's why harness and saddlery were hand-stitched long after machines existed.
The preparation is what makes it work. Holes are marked evenly and made with a pricking iron or awl and not drilled, so the leather closes back around the thread. Thread is usually waxed, which lubricates it through the hole, seals the stitch and holds tension.
Edges are finished, not left cut: bevelled, burnished with friction and a little moisture, and sometimes sealed. A finished edge resists wear and water; a raw one frays and is where a piece starts to fail.

Keeping leather alive
Leather is a preserved organic material and it keeps needing care, which is the part most owners of leather goods never learn.
It fails in three ways. It dries out, as the oils that keep the fibres moving over one another evaporate, and dry leather cracks at the flex points. It rots, if kept damp and unventilated. And it's destroyed by heat, which is why leather dried fast near a fire becomes hard and brittle and cannot be brought back.
Conditioning replaces the oils, and the traditional dressings are animal fats, tallow and beeswax mixtures, and oils. Little and often beats a heavy application, and over-oiling makes leather limp and weak.
Wet leather is dried slowly, away from heat, and conditioned once it's nearly dry. That single rule saves more boots and harness than anything else.
Repair is the craft's real strength. Leather can be restitched, patched, re-edged and rebuilt, which is why good leather goods used to last decades and be worth mending.
